Prepare a Customer QBR Around Outcomes, Not a Usage Screenshot

Prepare a customer quarterly business review by matching each agreed goal to evidence, unanswered questions and a next-quarter decision. Use AI to assemble the internal evidence packet, then let the account owner verify the story with the customer.

Start with what the customer wanted to change

The dashboard says the account is active. The customer says their team still struggles with the original problem. Both can be true. A QBR should make that difference discussable, not hide it beneath a chart of logins or tickets closed.

Write the customer's intended outcome at the top of the preparation document. Use the wording from the last agreed plan, with its date. If you cannot find an agreed goal, that is the first question for the customer, not a blank for an assistant to fill with a plausible business objective.

Gong's customer QBR agenda guidance distinguishes customer-facing reviews from internal sales reviews and includes progress, goals, obstacles and future plans. The method here turns that broad agenda into a checkable preparation packet. It is a proposed workflow, not a reported Mio customer result.

Keep the observation and interpretation in different fields. 'The weekly export ran four times' is an operational observation. 'The finance team can now close faster' requires different evidence. An AI can make those sentences sound equally confident unless the requested structure keeps them apart.

A worked example without invented value

Imagine a customer adopted a reporting workflow to prepare management meetings. This example is illustrative. The preparation packet contains four delivered reports, one correction request and no measurement of the customer's preparation time. A weak slide says the workflow saved hours. A useful evidence card says reports were delivered, one needed correction, and the benefit still needs customer confirmation.

The question becomes: 'Which part of meeting preparation do these reports now replace, and which part do you still do manually?' The answer might justify a new source, a simpler format or stopping an unused report. Each is more useful than asserting value the customer has not experienced.

A volume metric still belongs in the packet when it helps explain adoption. Define its population and period. Four reports delivered to one operator is not the same thing as recurring use across a team, and neither observation alone establishes a business outcome.

Separate the internal packet from the customer conversation

Internally, collect the current success plan, approved account conversations, relevant support issues and the metrics you are permitted to use. Record when each source was last checked. Keep sensitive internal notes out of the customer-facing version. Access to a source does not mean its full contents belong in a shared presentation.

The published email-and-Slack relationship recap illustrates a useful preparation building block: preserve each thread's status and unresolved follow-up. For a QBR, that prevents an old open issue from being presented as current after the customer has already accepted a resolution.

  • Before the meeting: verify the goal, evidence period, material open issues and the decision you want to discuss.
  • At the start: ask whether the customer's priorities have changed before presenting progress against the old ones.
  • During the discussion: separate an acknowledged result from an interpretation the customer has not endorsed.
  • At the end: confirm the next action, responsible person, review date and any unresolved disagreement.
  • Afterward: update the agreed plan with reviewed decisions rather than filing an unowned slide deck.

The account owner checks the draft before deciding what to share. If renewal terms are the immediate decision, use the separate customer renewal brief. A QBR can inform renewal preparation, but reviewing joint progress and negotiating a commercial continuation are not the same meeting.

Measure preparation quality before claiming commercial impact

Record total preparation and review time, unsupported claims removed, missing evidence found before the meeting and decisions that acquired an owner. Also note whether the customer corrected the goal or disputed the interpretation. Those corrections improve the next review; they are not a reason to make the next draft less transparent.
